What exactly is the Pax Ordo Role Clarity Toolkit™?

It's a self-guided system for Catholic institutions, parishes, schools, ministries, and diocesan offices, built to create clear, documented ownership of tasks, meetings, decisions, and approvals.

The toolkit includes an Excel workbook with eight structured tabs, a completed sample workbook, a quick reference guide, a participant guide for your team, and a facilitator guide for whoever leads your sessions. Together, they walk you through the entire process without external support.

What does RACI mean, and why does it matter for a Catholic institution?

RACI stands for Responsible, Accountable, Consulted, and Informed. For each task or decision, you assign one or more of these roles to the people in your institution.

In Catholic institutions, the challenge is particularly layered. There are often canonical, fiduciary, and operational approval structures that sit on top of day-to-day responsibilities. The workbook's signature feature is its Leadership Approval Required? column, which documents when the Pastor, President, Finance Council, Dean, or Diocese/Bishop must approve before action is taken. This is the kind of clarity that prevents expensive mistakes and months of confusion.

How is this different from a generic RACI template?

Most RACI templates are blank grids. This toolkit is a structured system built specifically for the organizational realities of Catholic institutions: parish clusters, school-parish partnerships, volunteer-heavy operations, and layered approval structures that include canonical authority.

The workbook includes a pre-seeded Task Library with categories and tasks common to Catholic parishes and schools, a completed sample showing how a real parish cluster used it, and guides written in plain language, not corporate consulting speak.

Is this theologically informed, or purely operational?

Both. The toolkit is operationally rigorous, but it's grounded in a Catholic understanding of ordered stewardship: the idea that clarity about human systems creates more space for mission, not less. Nothing in the system contradicts canonical structures. It's designed to document and work within them.

Do I need to be an operations expert or consultant to use this?

No. The workbook, guides, and sample walkthrough are designed for leaders and administrators, not specialists. If you can prepare for and run a team meeting, you can run this process. The Facilitator Guide provides talking points and session-by-session guidance.

How long does the process take?

Most teams complete the full workbook across two to three sessions of ninety minutes each. A first pass through the Role Clarity Matrix alone typically takes about an hour with a small leadership team (four to six people).

We recommend scheduling sessions a week apart. This gives the team time to reflect and return to the conversation more honestly. The second session is usually deeper than the first.

Who should be in the room for these sessions?

It depends on your institution's size, but typically: the pastor or executive leader, the business manager or operations lead, any key ministry or program directors, and an administrative representative. For schools, include the principal and key department heads.

You don't need everyone in every session. The Facilitator Guide explains who needs to be present for each tab and how to handle inputs from people who couldn't attend.

What if there's genuine disagreement about who owns something?

That's the most valuable moment in the process. The Facilitator Guide includes a section on handling conflicting ownership claims, including how to surface the real issue (which is often not "who's responsible" but "what do we actually expect this role to do").

If a single session can't resolve it, the workbook is designed to allow provisional assignments with a review flag, so you can keep moving and return to contested items.

Can we use this for a partial process, just the matrix, or just decision rights?

Yes. Each tab in the workbook is self-contained. Many institutions start with just the Role Clarity Matrix and return to other tabs (Meeting Ownership, Annual Rhythms, Decision Rights) in a subsequent session. The workbook is designed to be used modularly.

What file formats are included?

The Role Clarity Workbook and Sample Workbook are Excel (.xlsx) files. The Facilitator Guide, Participant Guide, and Quick Reference are Word (.docx) files. PDF versions of all documents are included for printing and reference. All files work on Mac and PC with Microsoft Office.

Do I need Microsoft Excel or Office?

The workbooks are built in Excel and work best in Microsoft Excel. They use dropdown menus and named ranges that may not display correctly in other spreadsheet applications. If your institution uses Google Sheets or LibreOffice Calc, we recommend downloading Excel Online (free) or contacting us. We can advise on compatibility.

Can I customize the workbook for my institution?

Yes. The workbook is designed to be edited. The Task Library can be expanded with your institution's specific tasks, roles can be renamed to match your organizational chart, and the approval structure can be adjusted for your canonical context. Can I share the files with my team?

Your purchase covers your institution: one organization, all staff involved in the process. You may not resell, redistribute, or share the files with other organizations. If you're a diocesan office considering institution-wide deployment, please contact us. Volume licensing is available.

How does purchasing work?

Purchase is completed through a secure checkout. After payment, you'll receive an immediate download link and a receipt by email. A second email will follow with access instructions and recommendations for getting started.

Is there a refund policy?

Yes. If you purchase the toolkit and find within 30 days that it isn't the right fit for your institution, contact us and we'll issue a full refund. We want the toolkit to be genuinely useful, not a purchase you regret.

Can I use my toolkit purchase toward the Peace Through Order Challenge?

Yes. If you enroll in the Challenge within 12 months of your toolkit purchase, the $149 credits in full toward it. We want the toolkit to be the beginning of a relationship, not a substitute for it.

What if I have questions while using the toolkit?

Email us. We respond personally. Most questions can be resolved with a brief exchange, and we're genuinely interested in how your process is going. If you hit a stuck point that the guides don't address, let us know. It helps us improve the toolkit for future users.

Is this available for schools, dioceses, and ministries, not just parishes?

Yes. The framework adapts to any Catholic institution. The sample workbook uses a parish cluster as its example, but every element (RACI, approval levels, meeting ownership, annual rhythms) applies equally to schools, diocesan offices, and ministry organizations.

School-specific and diocesan editions of the toolkit are in development and will be released as future modules of the Pax Ordo Operating System™.
