How it works

A clear path from confusion to clarity.

Open the Instructions tab and read it first.

The workbook has a built-in orientation. Spend fifteen minutes with the Instructions tab before your first meeting. The process works best when the facilitator understands the whole arc.

Build your Task Library as a team.

List every recurring task, decision, and responsibility in your institution. The workbook has a pre-seeded library for Catholic parish clusters. Edit it to fit your reality. This step usually reveals more than you expect.

Assign RACI designations for each task.

For each item, identify who is Responsible, Accountable, Consulted, and Informed. The signature feature of this workbook: a dedicated column for "Leadership Approval Required?": Pastor, President, Finance Council, or None.

Map Meeting Ownership and Annual Rhythms.

Two separate tabs capture who runs which meetings and when important institutional cycles occur. These are often the most clarifying conversations your team will have.

Document your Decision Rights.

Who can approve what, and up to what dollar threshold or scope? The Decision Rights tab eliminates the ambiguity that creates the most friction in Catholic institutional leadership.

Capture your Action Items and schedule a review.

The final tab turns insights into commitments. Assign owners and due dates. Plan to revisit the workbook in 90 days. The second pass is often deeper than the first.

Common questions

Before you decide.

Do I need to be a consultant or systems expert to use this?

No. The workbook, guides, and sample walkthrough are designed for leaders and administrators, not operations specialists. If you can run a team meeting, you can run this process.

How long does the process take?

Most teams complete the full workbook across two to three sessions of ninety minutes each. A first pass through the Role Clarity Matrix alone takes about an hour with a small leadership team.

Can I use it for a school, diocese, or ministry, not just a parish?

Yes. The framework adapts easily. The sample workbook uses a parish cluster as its example, but the logic of the system (RACI, approval levels, meeting ownership) applies to any Catholic institution. School- and diocese-specific editions are in development.

What format are the files in?

Excel (.xlsx) for the workbooks. Word (.docx) for the guides. PDF versions are included for reference and printing. All files work on Mac and PC.
